Set Your Sales Goals Backwards
Sales goals shouldn't be guesses. Here's how founders can work backward from revenue to calculate the activity their sales team actually needs to hit their goals. If you're running a B2B company and setting quarterly sales goals based on what "feels realistic," you're making the process harder than it needs to be. Start with the revenue number you need to hit. Then work backward. How many deals does that require? How many qualified opportunities? How many meetings? How many conversations and touches? Once you know those numbers, your sales team has something much better than a target. They have a path to the target. This is especially important for founders still carrying much of the sales load. Without a clear sales process, pipeline discipline and sales playbook, you can spend your quarter hoping the numbers work out. The goal isn't to create more activity. The goal is to understand exactly what activity is required to produce the revenue you want. That's how you replace founder gut feel with a sales system that can scale. Founder FAQs Q. How should a founder set a sales goal? A. Start with the revenue target, then work backward through average deal size, win rate, opportunities and meetings. The result is a sales target based on math rather than optimism. Q. When should a founder hire a sales leader? A. When the founder has proven the market but has become the bottleneck for growth. A fractional sales leader can often build the process and management structure before a full-time VP of Sales makes financial sense. Q. Why does founder-led sales stop scaling? A. The founder often relies on personal relationships, judgment and instincts that aren't documented. The company can't reproduce what exists only inside the founder's head. Q. What should a sales process include? A. It should define how leads become opportunities, how opportunities move through the pipeline, who owns each step and what must happen before a deal advances. It should be simple enough for every salesperson to follow. Q. How do I know whether I need more salespeople? A. First determine whether your current pipeline and conversion rates support the revenue target. Hiring more salespeople won't fix a broken process, weak positioning or an inadequate pipeline.

If you're a founder or setting up your next quarter's goals and numbers by gut feel, this is for you. There's a real formula, and it runs backwards.
Start with your rep's commission you and they want to earn, then work backwards from that. How many qualified opportunities does it take to get that many deals to hit the commission? How many meetings does it take to get that many qualified opportunities? How many outreach touches does it take to get the required number of meetings?
Get the idea? Now the goal is clear. Don't guess—use historical data and key it in to get the results you want, and be realistic. If you want the full playbook on how to do it, it's in the description below, and I hope this helps you.
